The connection point is SMTP credentials: you export server settings from Mailscale and add them to Instantly as a custom email account. From there, Instantly treats the Mailscale inbox as a sender and routes your campaign traffic through it.

This isn't a native two-way sync. No data flows back from Instantly into Mailscale's warmup engine automatically. What you're doing is telling Instantly to send from a specific server, and that server happens to be one Mailscale manages. That's the entire architecture.

Most teams running this stack also use Smartlead or a Clay-built list on the data side. Instantly is purely the sequencer here, not the source of contacts.

Step-by-Step Setup: Connecting Mailscale Inboxes to Instantly

This integration has six steps. Don't skip the warmup gate at step one. Connecting a fresh inbox to Instantly before it's warmed for at least 14 days will tank your deliverability regardless of how clean your list is.

  1. Complete Mailscale warmup. Your inbox needs a minimum 14-day warmup with Mailscale before it's ready for outbound campaigns. Check the warmup dashboard for a health score above 80 before proceeding.
  2. Pull SMTP and IMAP credentials from Mailscale. Inside Mailscale, navigate to Inbox Settings for the account you want to export. Copy the SMTP host, port (usually 587 or 465), username, and app password. Also grab IMAP settings if you want Instantly to read replies directly.
  3. Open Instantly and go to Email Accounts. In the left sidebar, click Email Accounts, then click Add Account. Choose the Custom SMTP / IMAP option, not the Google or Microsoft OAuth flows.
  4. Enter Mailscale's server details. Paste the SMTP host, port, and credentials from step 2. For IMAP, use the corresponding host and port from Mailscale. Set the From name to match your warmup identity exactly.
  5. Send a test email and verify. Instantly will send a test to confirm the connection. If it fails, check that your Mailscale domain's SPF record includes the SMTP server's IP range. This is the most common failure point.
  6. Set sending limits below your warmup capacity. If Mailscale warmed the inbox to 40 emails per day, cap Instantly at 30-35. Running right at the warmup ceiling invites spam flags. Stay 10-15% below capacity.

What Syncs Between Mailscale and Instantly

The integration passes one thing: SMTP routing. Warmup data, reply tracking, open rates, and bounce handling all stay inside their home platform. You're not merging dashboards. You're pointing Instantly's campaign engine at a server Mailscale manages.

The practical implication: you need to check two dashboards. Mailscale tells you if your inbox health is degrading. Instantly tells you if your campaigns are converting. Neither tool surfaces the other's data natively.

Common Errors and How to Fix Them

Three errors cause the majority of failed Mailscale-to-Instantly connections: wrong SMTP port, an unverified sender domain, and sending limits that exceed the warmup stage. Get those three right and the setup works. Everything else is edge-case debugging.

SMTP authentication failed. This almost always means you used your account password instead of an app-specific password. Mailscale requires app passwords for SMTP authentication. Regenerate one from Mailscale's security settings and re-enter it in Instantly.

Emails sent but landing in spam. Check three things in order: first, Mailscale's warmup score for that inbox; second, SPF and DKIM records in your DNS; third, whether you're sending at or above the warmup ceiling. Instantly won't warn you if you exceed your warmup capacity. You have to police this manually.

IMAP replies not showing in Instantly. Confirm Mailscale's IMAP port is 993 with SSL enabled. Also check that the inbox doesn't have a custom folder structure routing replies away from the main inbox folder.

Connection drops after 24-48 hours. This usually points to an app password expiration or a rate limit on Mailscale's end. Check Mailscale's logs for failed authentication attempts and regenerate credentials if needed.

When This Stack Makes Sense (And When It Doesn't)

Use Mailscale plus Instantly when you want to separate infrastructure management from campaign execution. Mailscale owns the inbox lifecycle. Instantly owns the outreach motion. Splitting those responsibilities makes sense for teams running 10 or more inboxes across multiple campaigns.

Don't use this stack if you're just starting out. Instantly has its own warmup feature built in, and for a single sender account, you don't need a separate infrastructure layer. Add Mailscale when you're scaling to 20+ inboxes and need dedicated warmup control that Instantly's native warmup doesn't give you.
